Why AI Should Be Built Around Real Business Processes

White isometric line-art of a glass AI cube lifted above an uneven stepped block, its underside shaped to lock into every step, with a small person standing on the block and a flat generic plate that cannot fit, suggesting AI built around how a business really works.

The story is almost always the same. A distribution company buys an AI tool to automate collections, and the demo is flawless. Three months later the tool sits idle: half the orders arrive through a salesman's personal WhatsApp, the bank statements come in a format it doesn't recognise, and one discount scheme lives only in one person's head. The finance team drifts back to spreadsheets, and the subscription quietly isn't renewed.

What failed in that story is usually not the AI but the assumption underneath it. AI only pays off when it is built around real business processes: the way your team actually works today, exceptions and all, not the idealised version a template ships with. The order of operations cannot be reversed — map the real flow first, then write code. The projects that skip that mapping step are the ones that spent the past year swelling the failure statistics.

A wave of AI failure reports across 2025 and 2026

From 2025 into early 2026, report after report pointed at the same problem. An MIT NANDA study found that 95% of enterprise GenAI pilots produced no measurable impact on profit and loss, despite an estimated USD 30-40 billion of investment, and that only around 5% of custom-built tools ever reached production; the core diagnosis was not weak models but tools that don't learn, don't adapt, and never integrate into the way people actually work (Source: MIT NANDA, The GenAI Divide: State of AI in Business, 2025).

Other numbers point the same way. In 2025, 42% of companies abandoned most of their AI initiatives, up from 17% a year earlier (Source: S&P Global Market Intelligence, 2025). Forrester projects losses of more than USD 10 billion during 2026 from poorly managed GenAI initiatives (Source: Forrester, as cited by Kompas.com, 2026). And a Sharing Vision analysis on Kompas.com names the failure factor least often noticed and most relevant here: automating obsolete processes, meaning AI bolted onto an old workflow without anyone ever examining the workflow itself (Source: Kompas.com/Sharing Vision, 2026).

In Indonesia, the combination is riskier still. A Microsoft survey found that 59% of Indonesian business leaders say their company already uses AI agents to automate processes and workflows, above the Asia-Pacific average of 53% (Source: Microsoft Work Trend Index 2025). At the same time, only 19% of Indonesian companies are considered ready to adopt AI optimally (Source: Cisco AI Readiness Index 2025). Enthusiasm is sprinting ahead while the foundations lag behind. Under those conditions, a template-based AI project is the strongest candidate to join the statistics above.

Why do real business processes beat templates?

Templates are designed for the ideal scenario: one order form, one clean CSV, one approval chain. Real businesses are not that polite. In many Indonesian companies, leads live in a salesperson's personal WhatsApp, approvals travel as screenshots forwarded between WA groups, and every month the finance team faces QRIS settlement reports plus Shopee and Tokopedia payout files whose columns never quite match. The official SOP rarely records any of this; process documents tend to capture only the ideal version. An AI built from a template inherits exactly the same blindness.

The consequences show up daily. A Sharing Vision survey in December 2025 found 58% of respondents dealing with inaccurate AI output, 54% getting inconsistent answers, and 52% receiving irrelevant responses (Source: Sharing Vision, as cited by Kompas.com, 2026). The winners are measurable too: high-performing organisations in McKinsey's survey were roughly three times more likely to have fundamentally redesigned their workflows as part of their AI effort (Source: McKinsey, The State of AI, 2025). They didn't bolt AI onto an old process. They started from the process.

What we find when the process is mapped first

In our experience at Agentiq, the biggest surprises almost always surface during discovery, before a single line of code is written. Building finance automation for a client in Indonesia, the simple phrase 'upload the bank statement' turned out to mean nine different bank-statement formats, plus seven card-issuer formats, supplier invoices, ad-platform bills, expense recaps, and tax invoices. Any template would have assumed one clean format. The number nine only appeared after we counted what was actually sitting in the finance team's inbox.

That process map also produced safeguards no template would ever contain, because they only occur to you after watching the real work: an independent verification layer that re-reads the original document and matches the amounts before a transaction is posted, a post button that disables itself when an edited figure no longer matches the source document, corporate card statements split per individual cardholder, and a bank reconciliation that openly flags transactions it cannot prove instead of pretending everything matched. Built by Agentiq for an anonymised client; all screens shown use fictional sample data.

The same pattern appeared on another project: a sales system for a property agency operating across Jakarta, Bandung, Surabaya, and Bali. A generic sales funnel has never heard of KPR, yet in Indonesian property sales the mortgage track has stages of its own between booking and the final akad signing. The pipeline was ultimately shaped around the client's actual journey, from consultation through to settlement, with leads arriving from WhatsApp, Instagram, ads, and forms. What this means for your business

If your business turns over Rp 500 million or more a month, your process almost certainly has quirks no template has ever heard of: how your sales team handles discounts, the approval order between branches, the report formats your particular banks export. Those quirks are precisely where the business value sits. So the first question for any AI vendor should not be about features but about how long they intend to spend learning your process before they start building. Discovery does add a step or two at the start. It is still far cheaper than joining the 42% of companies that, according to S&P Global, ended up abandoning their initiatives.

There is a bonus that rarely gets mentioned. Mapping the real process also means mapping where your customers' personal data actually lives, from a salesperson's private phone to a shared spreadsheet. Under Indonesia's Personal Data Protection Law (UU PDP No. 27 of 2022), that is a compliance question rather than housekeeping, and the discovery phase is the cheapest moment you will ever get to fix it in one pass.

Practical steps before a single line of code

  • Follow one transaction end to end, say from a customer's first order to cash in the bank, and note every application, WhatsApp group, and person it passes through.
  • Collect samples of every document that actually circulates: statements from each bank, QRIS settlement reports, marketplace payout files, supplier invoices. Count the formats; don't guess.
  • Write down every exception and unwritten rule, including the ones only one person currently remembers, because that is where templates break first.
  • Mark where customer personal data sits along the flow, then make that finding part of the new system's design rather than a footnote.
